What would HTML do? - The Cascade

Whenever I confront a design system problem, I ask myself this one question that guides the way: “What would HTML do?”

HTML is the ultimate composable language. With just a few elements shuffled together you can create wildly different interfaces. And that’s really where all the power from HTML comes up: everything has one job, does it really well (ideally), which makes the possible options almost infinite.

Design systems should hope for the same.

Composability in design systems

When I documented my approach to HTML web components I sang the praises of composability:

Rather than having a few powerful web components, I like having lots of simple web components. The power comes with how they’re combined. Like Unix pipes.

I feel the same way about design systems. In my experience, the design systems that encourage mixing and matching different combinations are the ones that actually get used.

The design systems that struggle with adoption often have the best of intentions. “Look, there are all these pre-made components for you—you should just use them!” But that can be very disempowering. Where’s the sense of agency in using a pre-made solution?

Robin wrote a fascinating post recently called The Other Side (almost certainly not a reference to the Salter Cane song of the same name). He went from being on a design system team trying to enforce adoption to being on a team on the receiving end:

I don’t wanna have to think about hex values or button sizes or box shadows. I don’t want to rethink padding and margins or rethink the grid each time I design a page.

But by golly if a design system says “no” to me then I will do my very best to blow it up.

Colours, spacing, type; these are all building blocks that a designer can compose with. But it gets murkier after that. Pre-made form fields? Sure. Pre-made forms? No thank you!

It’s like there’s a line where a design system crosses over from being a useful toolkit into being a bureaucratic hurdle to overcome. When you hear a designer complaining that a design system is stifling their creativity, I bet it’s because that line has been crossed.

There’s a tired cliché of an analogy when it comes to design systems: LEGO. It’s not a good analogy but I think it can help to understand this imbalance.

Remember old-school LEGO? The pieces were unopinionated. You had to use your imagination to combine them into something.

Later we got LEGO kits. You followed instructions to create a pre-ordained final combination.

I’m not just being an old man yelling at a cloud when I say that those later sets were different. Not bad, necessarily. But the fun came from cosplaying as a factory worker rather than inventing from whole cloth.

There are certainly organisations where pre-made kits are going to be useful. But when you start mandating their use, don’t be surprised when you get pushback from designers who miss the combinatorial power of using simple building blocks. As Robin says:

I want the design system to carefully guide me instead of brute-forcing its decisions onto my work.

Brad recently wrote about the art of design system recipes. Recipes are combinations of the building blocks in a design system, but they’re not intended to be The One True Way for everyone else solving a similar problem. It’s totally fine if a recipe is a one-off solution.

The design system’s core components are the ingredients stocked in the pantry. Other product designers then take those ingredients to create product-specific compositions that meet their product needs.

I suspect that a lot of design systems have made the mistake of canonising recipes too soon, mandating their use.

A Darwinian approach works better. If multiple people keep creating the same recipe independently then and only then should it be considered for inclusion in the design system.

A design system team should be reluctant to allow a new component into the inner sanctum. Instead I see design system teams eager to mint as many ready-made components as possible.

But if the true test of a design system is in its adoption, then the safest bet is to stick to the basic building blocks. Support designers by taking care of their baseline needs. But don’t stop them from composing.

  2. Overbuilding, or scaling too early
  3. Inability to make decisions and move forward quickly
  4. Lack of clear ownership and dedicated resources
  5. Lack of cultural alignment

The common thread among these issues is that none are related to technical or tooling decisions —or even to the components themselves.

“Design System Coverage,” an article from SuperFriendly

I completely agree with Dan that when it comes to design systems, completeness is an over-rated—and even counter-productive—goal:

Some organizations seem to hold up the ideal that, once a design system exists, everything in an interface can and should be built with it. Not only is that an unrealistic goal for most enterprises, but it can often be a toxic mindset that anything less than 100% coverage is misuse of a design system at best or utter failure at worst.

Dave makes the observation that design systems are less like open source software and more like enterprise software—software you didn’t choose to use:

Often, in my experience, for an internal Design System to have widespread adoption it requires a literal executive mandate from the top floor of the building.

Also: apparently design systems have achieved personhood now and we’re capitalising them as proper names. First name Design, last name System.

“Please, call me Design. Mr. System was my father.”

It’s come up quite a few times recently that the world of people who make websites would greatly benefit from the CSS Working Group officially defining ”CSS 4”, and later “CSS 5“, etc.

The level is discourse is impressively smart and civil.

Personally, I don’t (yet) have an opinion on this either way, but I’ll be watching it unfold with keen interest.

Design ops for design systems

Leading Design was one of the best events I attended last year. To be honest, that surprised me—I wasn’t sure how relevant it would be to me, but it turned out to be the most on-the-nose conference I could’ve wished for.

Seeing as the event was all about design leadership, there was inevitably some talk of design ops. But I noticed that the term was being used in two different ways.

Sometimes a speaker would talk about design ops and mean “operations, specifically for designers.” That means all the usual office practicalities—equipment, furniture, software—that designers might need to do their jobs. For example, one of the speakers recommended having a dedicated design ops person rather than trying to juggle that yourself. That’s good advice, as long as you understand what’s meant by design ops in that context.

There’s another context of use for the phrase “design ops”, and it’s one that we use far more often at Clearleft. It’s related to design systems.

Now, “design system” is itself a term that can be ambiguous. See also “pattern library” and “style guide”. Quite a few people have had a stab at disambiguating those terms, and I think there’s general agreement—a design system is the overall big-picture “thing” that can contain a pattern library, and/or a style guide, and/or much more besides:

None of those great posts attempt to define design ops, and that’s totally fair, because they’re all attempting to define things—style guides, pattern libraries, and design systems—whereas design ops isn’t a thing, it’s a practice. But I do think that design ops follows on nicely from design systems. I think that design ops is the practice of adopting and using a design system.

There are plenty of posts out there about the challenges of getting people to use a design system, and while very few of them use the term design ops, I think that’s what all of them are about:

Clearly design systems and design ops are very closely related: you really can’t have one without the other. What I find interesting is that a lot of the challenges relating to design systems (and pattern libraries, and style guides) might be technical, whereas the challenges of design ops are almost entirely cultural.

I realise that tying design ops directly to design systems is somewhat limiting, and the truth is that design ops can encompass much more. I like Andy’s description:

Design Ops is essentially the practice of reducing operational inefficiencies in the design workflow through process and technological advancements.

Now, in theory, that can encompass any operational stuff—equipment, furniture, software—but in practice, when we’re dealing with design ops, 90% of the time it’s related to a design system. I guess I could use a whole new term (design systems ops?) but I think the term design ops works well …as long as everyone involved is clear on the kind of design ops we’re all talking about.

Airplanes and Ashtrays – CSS Wizardry

Whenever you plan or design a system, you need to build in your own ashtrays—a codified way of dealing with the inevitability of somebody doing the wrong thing. Think of what your ideal scenario is—how do you want people to use whatever you’re building—and then try to identify any aspects of it which may be overly opinionated, prescriptive, or restrictive. Then try to preempt how people might try to avoid or circumvent these rules, and work back from there until you can design a safe middle-ground into your framework that can accept these deviations in the safest, least destructive way possible.

Adoption

Tom wrote a post on Ev’s blog a while back called JavaScript Frameworks: Distribution Channels for Good Ideas (I’ve been hoping he’d publish it on his own site so I’d have a more permanent URL to point to, but so far, no joy). It’s well worth a read.

I don’t really have much of an opinion on his central point that browser makers should work more closely with framework makers. I’m not so sure I agree with the central premise that frameworks are going to be around for the long haul. I think good frameworks—like jQuery—should aim to make themselves redundant.

But anyway, along the way, Tom makes this observation:

Google has an institutional tendency to go it alone.

JavaScript not good enough? Let’s create Dart to replace it. HTML not good enough? Let’s create AMP to replace it. I’m just waiting for them to announce Google Style Sheets.

I don’t really mind these inventions. We’re not forced to adopt them, and generally, we don’t. Tom again:

They poured enormous time and money into Dart, even building an entire IDE, without much to show for it. Contrast Dart’s adoption with the adoption of TypeScript and Flow, which layer improvements on top of JavaScript instead of trying to replace it.

See, that’s a really, really good point. It’s so much easier to get people to adjust their behaviour than to change it completely.

Sass is a really good example of this. You can take any .css file, save it as a .scss file, and now you’re using Sass. Then you can start using features (or not) as needed. Very smart.

Incidentally, I’m very curious to know how many people use the scss syntax (which is the same as CSS) compared to how many people use the sass indented syntax (the one with significant whitespace). In his brilliant Sass for Web Designers book, I don’t think Dan even mentioned the indented syntax.

Or compare the adoption of Sass to the adoption of HAML. Now, admittedly, the disparity there might be because Sass adds new features, whereas HAML is a purely stylistic choice. But I think the more fundamental difference is that Sass—with its scss syntax—only requires you to slightly adjust your behaviour, whereas something like HAML requires you to go all in right from the start.

This is something that has been on my mind a lately while I’ve been preparing my new talk on evaluating technology (the talk went down very well at An Event Apart San Francisco, by the way—that’s a relief). In the talk, I made a reference to one of Grace Hopper’s famous quotes:

Humans are allergic to change.

Now, Grace Hopper subsequently says:

I try to fight that.

I contrast that with the approach that Tim Berners-Lee and Robert Cailliau took with their World Wide Web project. The individual pieces were built on what people were already familiar with. URLs use slashes so they’d be feel similar to UNIX file paths. And the first fledging version of HTML took its vocabulary almost wholesale from a version of SGML already in use at CERN. In fact, you could pretty much take an existing CERN SGML file and open it as an HTML file in a web browser.

Oh, and that browser would ignore any tags it didn’t understand—behaviour that, in my opinion, would prove crucial to the growth and success of HTML. Because of its familiarity, its simplicity, and its forgiving error handling, HTML turned to be more successful than Tim Berners-Lee expected, as he wrote in his book Weaving The Web:

I expected HTML to be the basic waft and weft of the Web but documents of all types: video, computer aided design, sound, animation and executable programs to be the colored threads that would contain much of the content. It would turn out that HTML would become amazingly popular for the content as well.

HTML and SGML; Sass and CSS; TypeScript and JavaScript. The new technology builds on top of the existing technology instead of wiping the slate clean and starting from scratch.

Humans are allergic to change. And that’s okay.

HTTPS Adoption *doubled* this year

Slowly but surely the web is switching over to HTTPS. The past year shows a two to threefold increase.
